Monitoring marketing automation performance

Measure completed marketing automation work, timeliness and exceptions, then investigate gaps using workflow and destination evidence.

Monitor a live automation by checking whether eligible work reaches its intended result on time, and whether unwanted actions or unresolved exceptions need attention. Start with the campaign’s agreed outcome. Enrolments, workflow runs and email sends help explain what happened, but none alone establishes that the task succeeded.

Give every measure a clear unit

Record what creates one opportunity for work: an eligible enquiry, a requested download or a campaign occasion for a contact. Decide whether a repeat event creates another opportunity before calculating a rate.

Keep the denominator and observation period beside each rate. Show work that is not yet due separately from a cohort whose completion window has closed. Label intended exclusions, authorised cancellations, failures and unknown outcomes separately; a workflow exit does not explain which occurred.

HubSpot’s workflow details page lets teams review workflow history and performance, including action logs and enrolment history. These views show events that occurred; they do not alone confirm a result in a connected CRM or a recipient’s inbox. Access to the views depends on subscription and permissions, and history is retained for limited periods.

Look at the path and the destination

Review entry, consequential branches, actions and the destination where each result should appear. Compare expected and observed counts at those points. A fall between a branch and an action warrants investigation, but may reflect an intended delay, exclusion or campaign change.

For a promised follow-up, check the sending system’s outcome. For a CRM update, inspect the resulting record. Keep an uncertain external result open until it can be resolved; an action log can describe an attempt without proving the destination state.

HubSpot provides record-level enrolment history and action logs. Its optional action and branch metrics require an eligible Enterprise subscription and per-workflow enablement, cover only activity after enablement, can lag by several hours and can be enabled for up to 20 workflows per account. Use record history when an aggregate view cannot explain an individual case.

Reviewing Workflow Evidence for Campaign Success

  3. Inspect CRM records or sending system outcomes
  4. Keep uncertain results open until resolved

Review speed, effort and impact separately

Measure elapsed time from the event that called for work to its confirmed result. Report the share completed within the campaign’s useful window, using a deadline chosen for that task.

To assess staff time saved, compare manual effort for comparable work with the human review, repair and maintenance the automation still requires. A successful run count is not a measured saving.

Business impact needs separate evidence. Compare a defined population and observation period with the agreed downstream outcome. Do not attribute a change to automation alone when audience, creative or other campaign conditions also changed.

Connect workflow evidence to marketing outcomes

Choose outcome indicators that match the work the automation supports. Email open rate and click-through rate can show engagement, while MQL-to-SQL progression can show lead movement. Conversion, retention and revenue measures connect campaign activity with downstream value; a workflow’s activity count is not a substitute for these outcomes.

Intermediate indicators can help show where progress stalls before a final result appears. Website traffic and impressions can indicate awareness; time on site, pages viewed per visit and social interactions can indicate consideration. Conversion rate and sales revenue are relevant decision-stage measures, so interpret them alongside the earlier indicators rather than treating the final outcome as the only evidence.

Read platform history with care

HubSpot action logs are shown in reverse chronological order. Each entry includes the record, a diagnosis of why an action occurred, the action, its event result and the time; timestamps use the account’s default time zone. In larger workflows, enrolments and action activity may take time to appear, so a temporarily incomplete view is not necessarily evidence that an event did not occur.

Check the history window before relying on a platform view for a review. HubSpot stores action-log data for 90 days and enrolment history for six months. Its workflow history also has a limit of 100,000 successful workflow-execution logs per day, calculated from midnight in the account’s time zone.

If that daily log limit is exceeded, HubSpot stops storing success and information logs for the rest of the day, while error logs continue to appear. Records still enrol and execute normally through the workflow. This distinction matters when interpreting a gap in the visible history: missing success logs do not, by themselves, establish that the automation stopped working.

Check access before comparing data

HubSpot requires Super Admin or Workflows permissions to use the workflow tool and review its details. Tracking action and branch metrics requires Super Admin or Edit permissions for workflows, as well as enabling metrics for the workflow. Confirm that the reviewer can access the relevant view before treating unavailable data as a performance finding.

Turn monitoring into decisions

Give each measure an owner and review rhythm. Investigate urgent unwanted actions and uncertain sends as they arise. Use a weekly exception report to track recurring faults and ageing cases. For each case, keep the affected work, last confirmed step, owner and next action; close it when the result is confirmed or an authorised cancellation is recorded.

Before changing a rule, compare like periods and workflow versions and inspect affected records. More enrolments may reflect repeat entry or a broader trigger; fewer completions may reflect a new delay. Record whether the finding calls for a configuration repair, an approved measurement change or no change.
